That's the double bind HVAC contractors live in. Quote too slow and you lose the job to whoever answers first. Quote too fast and you miss something - refrigerant, a rusted line set, the trip back for a part - and you eat the difference.

Let's break this down.
Step 1: Run a Manual J Load Calc Before You Pick Equipment
Most contractors size by square footage. "500 square feet per ton" or whatever the old-timer told them. That's guessing.
Manual J is the ACCA method for calculating the actual heating and cooling load of a specific house - insulation, windows, orientation, infiltration, local climate, all of it. ACCA's three manuals are referenced and required across America: Manual J for the load, Manual S for equipment selection, Manual D for ductwork.
Here's why the order matters. Manual J tells you how many BTUs the house needs. Manual S turns that into tonnage - 1 ton equals 12,000 BTU/h of cooling. Skip straight to "I always install 3-ton units" and you oversize.
Oversizing is the real cost. An oversized AC short-cycles, doesn't dehumidify, and wears out faster. ACCA has publicly warned that poor sizing and bad dehumidification are driving a wave of lawsuits - in humid climates, a $13,000 system that leaves the house clammy gets the contractor sued.
Bottom line: run the Manual J first. If you can't produce a load calc report, you're picking equipment by gut. And a lot of customers are starting to ask for that report before they sign.
Step 2: Size and Select Equipment (SEER2, Tons, AFUE)
Now you turn the load into a spec. This is where 2026 rules bite if you're not paying attention.
Use SEER2, not SEER. Since January 2023, the DOE's Appendix M1 test is the standard. Split AC minimums are 13.4 SEER2 in the North and 14.3 SEER2 in the Southeast and Southwest. Heat pumps need 14.3 SEER2 plus 7.5 HSPF2 nationwide.

Price it from your supplier sheet, not from memory. Material prices move too fast to wing it in 2026.
Here's a pattern worth flagging for your customers. A refrigerant recharge runs $100 to $350 - it's a small job. Across contractor forums, the scam that comes up most is a $2,500 "recharge" quote that's really a replacement upsell. When you bid honestly, you can tell the customer exactly what a recharge should cost. That's a trust signal that wins you the job over the upseller.
One more wrinkle: your material list depends on where you work. Southern markets lean heat pump. Northern markets lean gas furnace. A pricing template built in Phoenix doesn't transfer to Pittsburgh. If you bid across regions, build regional templates - a single national template will burn you.
Step 4: Calculate Labor as Hours Times Your Real Rate
This is where new contractors lose money. They look up the BLS wage and use that as their labor rate. Don't.
The Bureau of Labor Statistics lists HVAC mechanics and installers (SOC 49-9021) at a median of $27.55 an hour, or $57,300 a year, as of May 2023. There are about 397,000 of them in the US. That's what the tech takes home.
But here's the kicker. The rate on the customer's invoice is $50 to $150 an hour - roughly 2 to 4 times the wage. The gap covers payroll taxes, workers' comp, the truck and fuel, tools, the office, the dispatcher, and your profit. That $50 to $150 figure is industry common knowledge, not a BLS number.
So estimate the hours first. A full system install is often two techs for a day - call it 16 labor hours. A service call is one to two hours plus a trip fee that usually equals one hour of labor. Emergency or after-hours work adds $100 to $300.
Then multiply hours by your burdened billing rate, not the BLS wage. If you bill at $90 an hour and the install is 16 hours, that's $1,440 in labor before markup. Get this number wrong and you're the contractor who did a $6,000 job and made $400.
Step 5: Add Overhead and Markup So You Actually Profit
Materials plus labor gets you cost. It doesn't get you a business.
Markup is what you add to cover overhead and leave profit. A common HVAC range is 35% to 50% on materials, with overhead and profit layered onto labor. The exact number depends on your overhead - shop rent, vehicles, insurance, software, marketing.
Here's the benchmark to aim for. ACCA's Contractor of the Future survey of 1,000-plus HVACR contractors found an average net profit margin of 6%. ACCA says 10% is what you need for sustainable growth. Half the industry is 4 points below that line.
Translation: most HVAC shops are pricing too low. If your quotes keep losing to cheaper bids, the cheaper bid is probably the one losing money. That's not a reason to race them to the bottom.
One lever that actually moves close rate: financing. The same ACCA survey found contractors who always offer financing lift their close rate from 38% to 49% - 11 points. And presenting 4 or more options on a quote lifts close rate to 52%, against the 43% average. We'll use that in Step 6.
Step 6: Build a Line-Item Quote With Options
Lump-sum quotes kill trust. The customer sees one big number and wonders what's hiding in it.
A line-item quote does the opposite. Equipment, materials, labor, permits, disposal, warranty, tax - each on its own line. The customer can see exactly what they're paying for, which kills the "why is this so expensive" objection before it starts.
Then give them options. Good, Better, Best - a baseline 13.4 SEER2 system, a mid 15 SEER2, and a high-efficiency 18-plus SEER2 heat pump, say. Remember that ACCA data: 4 or more options gets you a 52% close rate versus the 43% average. Options aren't upselling. They're letting the customer pick the risk they're comfortable with.
Staple the Manual J report to the quote. The contractor who shows their work is the contractor who gets signed.
Here's a pain worth naming. Contractor communities routinely report spending 10 to 20 hours a week on free estimates - half a full-time person. If you're doing that many free bids, either charge for the estimate or move to remote video estimates for the tire-kickers. You can't quote for free 15 hours a week and also hit 10% net.
Step 7: Deliver Fast and Run Change Orders Clean
Speed wins bids. If the customer has three quotes and yours arrives first, you're often the one they call back. If yours arrives last, you're already behind.
